Epic 2, Story 11: Intake Workflow Automation

Status: ✅ COMPLETE
Priority: HIGH
Last updated: 2026-03-30 (UKW — T12 off MoSCOW; archived to kanban-completed; * = workaround)
Estimated Effort: 2+ weeks
Started: 2025-12-15
Completed: 2025-12-16 (core story); T12 completed 2026-03-30 (GitHub Actions intake workaround — see task doc) Version: v0.2.11.12+1 Code: E2S11

Note: T12 (E2:S11:T12) is post-story hardening for BR-053 / GitHub Actions trigger behavior; the story’s original deliverables (T00–T11) were already complete when T12 was filed.

Overview

Create an automated intake workflow in the workflow management package that formalizes and automates the process of "intaking" FR/BR/UXR reports into the Kanban system. This workflow handles decision flow analysis, story/task creation, dependency wiring, and intake documentation updates.

Goals

  • Automate FR/BR/UXR → Kanban task conversion
  • Standardize intake documentation and wiring
  • Reduce manual work and errors in intake process
  • Integrate with existing RW and Kanban systems
  • Support trigger-aware execution
  • Investigate and prevent accidental CHANGELOG entry removal
  • Fix CHANGELOG ordering violations (separate from validator fix)

Tasks

E2:S11:T10 – Investigate CHANGELOG Entry Removal and Harden Processes

Status: ✅ COMPLETE
Priority: HIGH
Created: 2025-12-16
Completed: 2025-12-16
Version: v0.2.11.10+1

Problem: In commit f092c1f (v0.2.11.9+3), 5,174 lines were accidentally removed from CHANGELOG.md, deleting 11 changelog entries (0.2.8.1+1 through 0.2.8.5+1, and 0.2.11.1+1 through 0.2.11.6+1). The commit message did not mention changelog pruning, suggesting this was accidental.

Investigation Objectives:

  1. Determine root cause of accidental removal
  2. Identify process gaps that allowed this to happen
  3. Design safeguards to prevent recurrence
  4. Implement validation and protection mechanisms

Deliverables:

  • ✅ Root cause analysis document
  • ✅ Process improvement recommendations
  • ✅ CHANGELOG protection mechanisms (validation, pre-commit hooks, etc.)
  • ✅ Updated RW documentation with changelog protection guidelines

Acceptance Criteria:

  • Root cause identified and documented
  • Process gaps documented
  • Safeguards designed and implemented
  • RW documentation updated with protection guidelines
  • Prevention mechanisms validated

E2:S11:T11 – Fix CHANGELOG Ordering Violations

Status: TODO
Priority: MEDIUM
Created: 2025-12-16
Version: v0.2.11.11+0

Problem: The enhanced validator (E2:S01:T06) now correctly detects Keep a Changelog format and identifies ~100+ ordering violations in CHANGELOG.md. While the validator is fixed, the CHANGELOG content itself needs to be corrected.

Scope:

  • Fix all ordering violations in CHANGELOG.md
  • Ensure all entries are in correct Keep a Changelog order (newest first)
  • Preserve all entry content, links, and references
  • Document process improvements to prevent future violations

Deliverables:

  • CHANGELOG.md with all entries in correct order
  • Validation passes with --format keep_a_changelog
  • Documentation of corrections made
  • Process improvements documented

Acceptance Criteria:

  • All CHANGELOG entries are in correct Keep a Changelog order (newest first)
  • Validator passes with --format keep_a_changelog (no ordering violations)
  • No entries are lost or duplicated during reordering
  • All version references remain correct
  • All links to detailed changelogs remain valid

Task Document: Task-011-Fix-CHANGELOG-Ordering-Violations.md

Related:

  • E2:S01:T06 - Validator format support (COMPLETE)
  • E2:S11:T10 - CHANGELOG protection (COMPLETE)

Acceptance Criteria

  • Intake workflow fully automated
  • FR/BR/UXR → Kanban conversion working
  • Documentation and dependencies automatically updated
  • Integration with RW and trigger-aware execution complete
  • CHANGELOG protection mechanisms in place

Dependencies

Depends On:

  • Epic 2: Workflow Management Framework
  • Epic 4: Kanban Framework
  • Epic 3: Versioning Framework
